A business unit of CSA Ocean Sciences, SeaRobotics is an SMB that is transitioning from a custom-engineered and prototyping house into a manufacturer of configurable autonomous maritime vehicles. Theirs has been an engineer and build-to-order process that they would like to standardize into more of a configure-and-build from standardized components driven by new investors. SeaRobotics has been the engineering and manufacturing work for the water rides at Universal Orlando in Florida and continues providing support for the theme park’s water attractions. The company has also developed and deployed the HullBUG which, much like a robotic vacuum for the household, cleans hulls on large ocean-faring vessels.

The Challenge

As primarily an engineering firm, each aspect of SeaRobotics’s business processes was tied to specific projects. There were issues of:

  1. Stock Inventory or inventory control, as nothing is purchased to stock.
  2. Deliveries were regularly late because there had been no way to schedule purchases or jobs.
  3. Reports were generated from multiple sources, including spreadsheets, and were not available on a timely basis.
  4. SeaRobotics could only recognize revenues after jobs. This left management in the dark as far as financial performance due to revenue being highly concentrated at random periods.
  5. The business processes were heavily manual and dependent on one-to-one communications to achieve each step.

The heavy reliance on spreadsheets became cumbersome and fell short in supporting the projects and resources at SeaRobotics. Additionally, the company had outgrown its legacy system, Sage for accounting, purchasing, and project management. As a result, Project Management and the related revenue recognition were the most heavily investigated functionality being evaluated by the president, sales, and operations. Integration of engineering design and BOM from first Solid Works and then PDM was another consideration of SeaRobotics’ evaluation team. While many business systems were evaluated, none had the support required for SeaRobotics’ operations team, save for Epicor ERP.

The Project

After a lengthy selection process, Epicor was selected as the system to be implemented for several reasons. Namely, for SeaRobotics’ size, Epicor addressed the greatest number of challenges in an integrated package and offered proven “best practices” for their unique business processes.

Jim Browning, the COO and implementation Project Manager, relied on Encompass’ managing partner Sonia Haslam for advice on how to overcome issues arising from Epicor’s cookie-cutter implementation steps. Encompass consultants were brought on to adapt the system to more appropriately fit a smaller company in which staff whore multiple hats.

The implementation project was headed by Joe Sunderhaus of Encompass who designed the build to address five key requirements set by SeaRobotics. Their requirements were:

  • For staff to be self-reliant in training and process development using Epicor User/Implementation manuals
  • Project Management with WBS history that could be aligned with their old systems, plus monthly revenue recognition
  • The streamlined interface of Engineering and Epicor BOMs
  • Standardized business processes that eliminated the previously inefficient personal communication and follow-up necessary to complete any order
  • Better Job Planning and Scheduling of projects

To address these requirements, Encompass staff set up a workshop-oriented series of remote sessions with steps through single functional areas. Additional, “homework” at the end of each session was assigned to ensure a complete grasp of the concepts presented.

Next, the Encompass team helped SeaRobotics staff to overcome unique business issues with standard Epicor functionality on-demand. To keep costs down, Encompass kept site visits to a minimum. Remote training and education efficiency made this a cost-effective and effective process, though more training is needed for staff to assimilate to the “Epicor way” of doing things, rather than reverting to the way things were always done.

for the engineering and project components of the project, Encompass facilitated Qbuild in delivering CADLink and then stepped back, letting the vendor work directly with SeaRobotics engineering personnel. Now that the system is live, staff can put their new-found knowledge to use. However, there is more work to be done and weekly status meetings will continue, reviewing accomplishments and setting objectives for the following week.

The Results

With a completed and successful Go-Live in July 2019, SeaRobotics received the functionality they were seeking in a brand new Epicor ERP system and on budget. That said, no project is without its road bumps. In the case of SeaRobotics’ ERP implementation, the inability of critical team members to step away from business demands and focus on Epicor caused their initially projected April go-live to slip into July.

Now that the new ERP system is in place, the company has committed to using better procedures in line with the system to run its business. Encompass will support a first month-end on August 5 and 6 as well as outline a Phase 2 to include added functionality to be later submitted for board approval. Our two companies will also discuss whether Epicor can/should be extended to include SeaRobotics’ sister company, integrating the manufacturing processes between the two companies to maximize the manufacturing resources.

The Challenge

Briskheat utilizes Epicor ERP to run its organization’s production activities and admin tasks. A critical component of day-to-day operation, Epicor is used to track projects, manage time, more accurately schedule and plan production activities, and collect essential data on processes throughout their production and admin facilities. Before bringing on Encompass, Briskheat utilized a support service that fell short of their needs and caused issues that led to the interruption of daily operations. The staff was also not up to speed on utilizing their Epicor system, which meant there was room for improvement in just about every department from an operational standpoint.

The Project

When the situation came to a head at Briskheat with its former support provider, the company decided to look elsewhere for additional support in continuing its ERP efforts. Encompass was asked to step in with a plan to standardize processes and help the organization utilize the Epicor system. While fears of repeating a wrong choice in partner weighed heavily on the minds of Briskheat staff, Encompass quelled those fears out of the starting gate. Almost immediately after severing the relationship with their previous partner, Briskheat suffered a significant accounting issue. Before the contract for services had even been signed, Encompass stepped in to correct the issues with Briskheat’s accounting team, and educated the staff on how to avoid such issues in the future.

The Project

Kaufman had been running several non-integrated systems before the implementation of Epicor ERP. During that time, these non-integrated platforms led to colleagues having to do each other’s jobs. One example included a lack of confidence in the inventory on hand. with no trust in the system data, users had to manually confirm inventory availability.

The Epicor implementation effort was owned by Kaufman IT Director Larry Keilin. “The transition from our old system to our new system was less painful than I expected for many employees, the day you switch from an old system to a new system is the day they love the old system,” Keilin commented. “A large number of our employees got on the Epicor bandwagon and became excited about all the work they can now do that they couldn’t do before. We are truly seeing the benefits, for example, for the purchasing department, the Buyers Workbench is such a useful tool that it stands out, and our customer service department loves the way they can take an old order, copy it, and create a new one-it’s a huge time saver for them.”

The Challenge

Challenges for this project are both substantial and essential to overcome if Kaufman were to make the most of its new ERP system. First, overcoming the lack of visibility for purchasing decisions, which up until this point had been made using days’ worth of research and inventory management via Microsoft® Excel® worksheets, would be essential.

Second, The lack of real-time transaction data gave little insight into how Kaufman was performing at any given point in time. Finally, the organization’s multiple costing methodologies provided inconsistent gross margin calculations.

The Goals

Kaufman Container implemented its Epicor ERP solution with the primary goals of:

  • Better tracking of sales and gross margin data to salespersons and customers.
  • Improve inventory management.
  • Integrate production management.
  • Growing revenue and profitability.

The Results

Encompass Solutions was contracted by Kaufman to perform an end-to-end business process review (BPR) which was critical in helping to determine the optimal business processes to follow. This would yield the maximum benefit from the newly implemented Epicor ERP product. The BRP was completed in just one week and helped outline areas for improvement as well as recommendations for systems and process improvement moving forward into implementation. 

Every business area was taken into account during the assessment and recommendations for changes in engineering, production, inventory, purchasing, costing, and accounting departments were presented. In particular, a go-forward path that included additional modules to offer a substantial benefit to production and inventory management was provided by Encompass

When asked how he felt we performed in our assessment, Keilin offered, “Encompass has done a great job at assessing the situation, with BPR guidance to systematically attack and resolve pain points following the implementation.”

  • High return on investment that saw overhead costs cut by 30%.
  • System usability improved significantly as a result of easy-to-use dashboards and report generation.

Q: Can you describe what Masterbuilt does?

Masterbuilt manufactures grills, smokers, and fryers. We believe that given the right tools, anything can be mastered. That’s why we build products to perfect recipes that will become family traditions.

Q: What makes Masterbuilt unique?

I believe our core values make us unique. Chiefest among them are faith, family, and then the rest. The McLemore family set the stage from the beginning here at Masterbuilt with priorities of faith first, family second, then the rest. We live out those priorities each day, as the work comes in line with the most important thing in our lives.

Q: What prompted you to seek out a Managed Services Provider?

We upgraded to Epicor 10.1, and our customization requests continued causing a backlog. We also did not like having to wait for Epicor support responses.

Q: Was there an evaluation or selection process? If so, what did it involve?

Yes. We wanted to be sure the provider we chose would adhere to an internal method of development and documentation and be extremely knowledgeable about Epicor. Additionally, we want to learn from the provider

Q: What were some of your apprehensions regarding bringing us on to assist Masterbuilt?

We had none.

Q: What has Masterbuilt accomplished with Encompass’ Managed Services that you couldn’t previously?

The biggest thing I have noticed is the support aspect Encompass provides for Financials. We would normally place a ticket with Epicor Support and it would be days if not weeks before we would get a resolution and even then had no understanding of what the underlying cause was. With Encompass, all of our Financial support issues are resolved within a few days or less and we are educated on the cause.

Q: What are you doing to keep up with the global competition?

By making sure our products are of leading-edge quality and innovating better products each year, we can ensure our cooking equipment meets the highest standards of our users, including functionality, durability, and dependability.

Q: What are some everyday challenges Masterbuilt faces in business? Anything specific to cooking and kitchen equipment that other manufacturers might not face?

When it comes to the contentious world of BBQ, pleasing our end users can present a challenge – sometimes we hit the nail on the head, and sometimes we are so off course. Finding the perfect fit for every one of our customers’ needs can be a difficult set of standards to live up to. Nevertheless, we are not satisfied with our work until our customers are happy.

As it pertains to cooking – that’s a tough one. The thing that may be a challenge is that the company is Christian-based. Our owner, John McLemore, does not drink alcohol and therefore does not use beer or anything of the sort in any of his recipes. This is sort of a challenge for us because most people associate beer/alcohol with BBQ!

Here’s what Kevin had to say about his company and where he’ll be taking it with the advanced capabilities Encompass Solutions and Epicor ERP will provide.

Q: Can you describe what Metaphase does and what makes the company unique?

Our mission is to be the leading manufacturer of high-quality, high-performance, custom and standard machine vision LED lighting solutions. Metaphase Technologies is a custom job shop with over 7,000 active products and new ones developed every week. We have in-house resources, including engineering, manufacturing, sales, and service, all under one roof. We customize solutions to fit the end-user’s needs and provide application expertise to help determine the ideal solution.

Q: What are some everyday challenges Metaphase faces in business? Anything specific to vision systems and lighting that other manufacturers might not face?

As a company, some of the common challenges we face on a day-to-day basis include tracking all active projects, custom light specifications, and evaluation units we send to customers. Since we lack continuity of data platforms, it can also be challenging to track where we are in the sales cycle. Lastly, our products are an integral part of our customers’ applications, which means we have to continue designing around component obsolescence. Information acquisition is often a time-consuming challenge. It is challenging to be able to view our inventory levels, provide prompt responses, and have short lead times.

Q: What is your business hoping to accomplish with Epicor ERP software that you couldn’t previously?

Our expectations in working with Epicor are to learn efficiency in a custom job-shop environment, from top to bottom. What we are looking for is a more streamlined integration from start to finish. When our Sales Managers are in the field, we want them to be able to deliver quick and accurate information to the customers. Our goal with our next software implementation is to have a consistency of data across all departments, including BOM accuracy, to ultimately improve quality and lead times, as well as, efficiency in tracking process flows from start to finish.

Q: How are you taking advantage of the strengths and benefits of production located in North America vs. production overseas?

Being a manufacturing company in North America is beneficial for both Metaphase and our domestic customers. Our Sales team maintains a healthy relationship with customers in the USA because of the accessibility and ease of communication. Our time-to-delivery is also decreased since we are not waiting on parts manufactured internationally. 

Q: At what point did you know you would need to implement an ERP solution for your business?

In 2014, we knew that we had to implement ERP software just to keep up with in-house processes, it was becoming resource intensive to find answers; paper trail audits are very resource intensive and could take days to track down information on a product shipped in previous years. Metaphase has been through the implementation of software that didn’t appropriately fit the needs of our unique company. In December 2017, we knew we wanted to start looking and exploring different ERP options because our current ERP system is inadequate to handle the custom job-shop flow our company has. We needed a better solution.

Q: Can you describe your ERP selection process?

We began our search by interviewing multiple vendors and identifying certain requirements. We evaluated live demonstrations of the software and eventually narrowed it down to two software companies. Proposals of the implementation process, as well as the financials, followed the second demonstration of the software systems. An internal discussion was needed to evaluate the risks and rewards of each and we were able to make a decision.

Q: What key component(s) of Epicor got you interested?

Epicor had not been a software we were looking into originally but a chance meeting with Sonia, President of Encompass Solutions, at the A3 convention had put them on our radar. A good repour and quality customer care from the President had been reassuring and important to us.

Q: What are some of your apprehensions regarding the implementation of a new ERP system and how did Encompass allay those apprehensions and give your company the confidence to bring us on?

There will always be uncertainties about implementing a new ERP system since there is always a chance the system will not meet our expectations. Some apprehensions we have include cost and resource allocation, not being able to complete implementation within the projected time frame, and also the transfer of data from our current ERP into Epicor. The quality of training and technical support is also a concern that we, along with many other companies, have going into an ERP implementation. Despite the apprehensions we have, Encompass has been guiding us through the process up to this point. The face-to-face communication with Sonia and Lynn has given us the confidence that they are willing to work with us throughout any issues that may occur during the implementation. The live demonstration of the software by Jeff was smooth and displayed his knowledge of the product well. The detailed proposal documentation that included the implementation process and timeline set expectations for not only Epicor/Encompass but also Metaphase. The level of detail in the documentation made us more confident that Encompass has the experience to run a smooth implementation/ERP transition.

Q: What do you expect will improve as a result of implementation?

After the Epicor implementation, we expect that our process flows within our organization will improve. The user-friendly interface will allow for more timely and accurate information to flow through the system. Being able to help the Sales team save time with easy CRM management and mobile capabilities, we expect them to have more time to do more selling!

Q: What do your employees think about the transition?

We notified our employees about our decision to move forward with Epicor and apprehension was expected. A majority of them are concerned about having a repeat of our previous ERP implementation and how many committed resources will be needed to make this work. But there is also some excitement about the possibilities this software system has and what it can do for us.

Implement Epicor ERP

To scale operations alongside the company’s recently enjoyed growth, Metaphase has contracted the services of Encompass Solutions to implement Epicor ERP, train staff, and support operations through Go-Live and beyond. With the project plan finalized, implementation, testing, and user training are projected to be completed by the end of this year. The Project

Metaphase Technologies Inc. is a leading manufacturer of machine vision and specialty LED lighting.  They develop products that advance “The Quality of Light” through the engineering and manufacturing of LED illuminators for machine vision, military, and specialty lighting applications.  Because Metaphase is projecting another year of 20% growth, they require a system that supports its growth without the necessity of increasing its labor force.

The Challenge

Currently, Metaphase Technologies operates on IQMS ERP and are looking to replace the system due to its labor-intensive nature.  Most of Metaphase Technologies’ production is manual, but it is necessary to scan in and out of those processes on the shop floor.  Quality is critical to their business; therefore, quality checks are performed when materials are received, during the manufacturing process, and before shipping. Because Metaphase Technologies ships its products globally, multi-language support is essential. Additionally, the ability to price for shipping companies, integrate UPS and FedEx into the system for customer information, and maintain the applicable rates in real time is essential to the project’s success.

The Goals

Metaphase Technologies will be implementing their Epicor ERP solution with the following goals in mind:

  • Efficiently managing global business operations
  • Providing better information to make more informed decisions
  • Supporting Engineer-to-Order Manufacturing (ETO)
  • Providing visibility to manage and track costs to measure and improve profitability
  • Supporting traceability requirements for warranties and material tracking
  • Growing revenue and profitability

The Metaphase Technologies team will be taking advantage of this project to review and update business processes while leveraging standard software capabilities whenever possible. Additionally, there is a desire to streamline ETO processes through the use of technology.

Doxsteel Fasteners recently achieved a significant milestone in bringing its Mexico-based operations up to speed with a complete implementation of Epicor version 10 software and user training for their Mexico-based teams. Skilled consulting, implementation, and training services provided by Encompass Solutions, Inc. ensured the project was a success.

The Project For DoxSteel Fasteners

Up to the point of implementation, Doxsteel Fasteners had been utilizing Microsoft Excel to manage their business. Because of the technological limitations of their current system and the company’s rapid growth, Doxsteel Fasteners had outgrown the capacity and functionality of the software.

Doxsteel Fasteners had spent the previous 9-10 months unsuccessfully implementing another ERP solution due to challenges related to the inexperience of internal resources with ERP functionality and understanding business requirements, as well as the level of support from the assigned consulting team.

Taking these specific details into consideration, Encompass Solutions, Inc. was tasked with performing an effective business process review, recommending the best course of action, and executing the implementation and training necessary to achieve Doxsteel’s desired outcome.

The Details

  • 30 Concurrent Office Users
  • 20 Concurrent Data Collection Users
  • Multi-tenant SaaS
  • Implemented in approximately 4 months

The Challenge

The challenge this project posed was introducing an ERP system in a very manual environment that used handheld hardware and FTP for export invoice approval by authorities. A bilingual Operations Manager would need to facilitate training while new processes would need to be learned by rote on the plant floor. Forms, reports, and labels would need to be created separately for each language, as well.

The Goals

Doxsteel Fasteners implemented their Epicor ERP solution with the primary goals of:

  • Automating costly manual processes to eliminate inefficient processes.
  • Improving project planning, forecasting, and customer sales management.
  • Providing better information to make more informed decisions.
  • Providing visibility to manage and track costs to measure and improve profitability.
  • Growing revenue and profitability.

The Results 

The training was conducted with bilingual ESI consultants, both in the Financial and Operations segments, side-by-side with the client’s Subject Matter Experts who were familiar with Epicor and US operations. On-site support both for Go Live and afterward was critical to the success of the project, which finished on time and under budget.

The Next Steps

The Doxsteel Fasteners team will be taking advantage of this project to review and update business processes while leveraging standard software capabilities whenever possible.  The recommended business process workshops will address some of the additional challenges facing them today with visibility of data, consistent and accurate information, and a reduction in redundancy of data entry.

The Project For Sunlight Supply

Let’s take a look at how we helped one of our clients, Sunlight Supply, further refine their process and increase their efficiency with two solutions.

Sunlight Supply, Inc., headquartered in Vancouver, Washington, manufactures and distributes gardening supplies. Sunlight implemented Epicor in 2011 and migrated to 10.1 last year, and they have over 150 users.

The Challenge For Sunlight Supply

The first issue we needed to help solve involved Return Material Authorization (RMA). Sunlight was experiencing a large volume of RMAs and the process was bottlenecking because there were too many required Epicor screens for the credit memos to be generated quickly.

The second issue Sunlight was experiencing was with Order Allocation. The standard allocation logic in Epicor was being used differently by just about every user. When orders were not allocated consistently due to staff turnover and training issues, it caused picking problems for the shipping team. Those errors caused customer shipment delays, resulting in dissatisfied customers. Their new headquarters warehouse was more complex, requiring a custom allocation methodology.

Their Customer Service Team used to manually allocate each sales order in the fulfillment workbench and release the picks. This was a two-step process; more steps were necessary if overstock zones were involved. After the changes, the Customer Service Rep ‘reserves’ quantities in the workbench. An automated program then takes over to allocate the orders from appropriate warehouse zones based upon set up for case quantities, pallet quantities, and searching the zones via a prioritized algorithm. The records are then released for picking.

The Solution For Sunlight Supply

Working with us on the first task, Sunlight Supply decided to automate the process using BPMs, Service Connect, and customizations. This is what they accomplished:

  • To create the RMA, it is imported directing from their website or entered manually. Data auto-fills from RMA reason codes, Customer, and Part Master User Defined fields. A UPS return shipping label is generated for customer use.
  • When the product is returned and the receipt is entered, the receiving warehouse and bin are automatically populated. The reason code triggers the disposition as rework, stock, or defective. Service Connect automates the disposition in the background, eliminating data entry.
  • A credit memo is automatically created based on the reason code, pulling in the unit price from the last invoice. Restocking fees are added, and the system reverses the term’s discount. Finally, Epicor posts to the specified GL account.

The changes in the RMA process allowed Sunlight to eliminate data entry errors and simplify workflow. They were able to reduce headcount in RMA and Accounting and respond in a timely manner to their customers. Finally, this automation allowed Sunlight to expand and improve customer service throughout the RMA process.

In the case of tackling the second challenge, Sunlight used user codes, BPMs, and customizations to automate Order Allocation. Automated order allocation saves Customer Service time. It reduced data entry errors and inconsistencies that slow down the entire shipping process. It improves picking & shipping productivity, allowing them to ship orders to customers more quickly. It is expected to increase inventory accuracy and warehouse operations efficiencies as well. The end result is satisfied customers.

Doxsteel Fasteners Chooses Epicor Cloud ERP

Choosing Epicor Cloud was easy: We are fastener experts, not IT experts. A cloud-based ERP would mean more resources devoted to our true purpose, and less resources for maintaining servers and keeping IT staff on payroll.

Since the company was fairly new at handling ERP, Doxsteel were not fully aware of all of the functionality our ERP system would require. The system the previous implementation consultants had installed was basic and it did not cover all of our needs. Changing our ERP was my first goal after I looked into the system and discovered that even going beyond the basic system would not cover our needs. The prior team struggled with understanding the needs of the company, and their out-of-the-box product, combined with customization, still would not deliver.

I had been involved with installing Epicor in the manufacturing industry twice before, so I knew what needed to be done. Epicor had features that were specific to our industry, and Encompass had the ability to take it to the next level with their custom solutions, such as allowing us MTR Material Test Report customization.

Even though the solution seemed as easy as just ‘switching to Epicor,’ it’s still a challenge. In my first install experience the learning curve was two full years, but after that we were able to understand how to use the software so that it worked for the company, instead of forcing the company to bend to fit into the software. My second install at another company was much easier.

Doxsteel is now in the beginning stages of transitioning to Epicor, and I am looking forward to getting up and running faster and better than ever before. Encompass has a great team, they get it, they ask all the right questions until they understand it well enough to make the tool work the way we need it to.

Being based in Houston, Hurricane Harvey highlighted the benefits of a cloud based system to us – Mother Nature might try and get in our way, but the cloud will still work!

That is another reason why using the Cloud works better for us versus having an on-site software system and hardware. If we had all the servers right here and we flooded out it would have shut down our operation not only in the US, but down in Mexico, unless we had the extra cost of a redundant system located there as well. An ERP system leaving us ‘high and dry’ is definitely a good thing in this case!

As the new year begins for National Tube Supply, they look forward to the first full year using their brand new Epicor 10 system. It’s been a long haul for them, and us, taking nearly three years to implement.

Epicor delivered a massive update to their system between the beginning of the project and E10 release. Based on the improvements of the system and NTS’ needs, the decision was made by their management team to bypass Epicor 9, going directly to Epicor ERP 10 and the most modern version of the Epicor ERP solution at the time. 

National Tube Supply Epicor 10 Upgrade Goes Live

The ribbon was cut on their new system on November 27, 2016, and NTS was able to start shipping and invoicing on the second day. There were only minor cleanups to take care of and a few hiccups related to the requested customization to their system. NTS has the highest level of customization of any Encompass Solutions partner. After creation, tuning, fine-tuning, and even writing their own staff user manuals, NTS hit the ground running.

The driving factor to upgrade NTS’ preexisting Verticent system to Epicor was an effort to remain competitive. National Tube Supply has four different warehouses in North America (in both the US and Canada), and further refining their inventory planning and tracking was their number one priority.

“Several of our standard modules are working very well for NTS, but the true power of an Epicor system lies in the custom features we build into the ERP. Encompass introduced barcoding to the job picking process, vastly reducing the man-hours needed to assemble an order and generate the paperwork needed to track and ship it. Geographic data based on the customer’s location and the availability of product across the network of warehouses allowed us instantly create orders with not only multiple destinations but multiple sources of product. The process finishes with a single-click shipment, which also enables invoicing immediately.”

In 2017, NTS expects that inventory turns will increase as planning moves forward hand-in-hand with automated control of processing, reducing the costs associated with inaccuracy, and expanding their market share through greatly increased efficiency.

Of course, Encompass will be there every step of the way, not only ready to help when IT problems crop up but also to further refine their operations via BPR. Now that the system is up and running, we’re already planning NTS’ Phase II of improvements.
